We Tested AI-Generated Video Quality Against a Real Production Budget
AI video generation looked like a budget-saving no-brainer on paper. Measured against an actual production budget and timeline, the math was less flattering.
A client wanted to know if AI video generation could replace a portion of their social ad creative production, which ran through a traditional agency pipeline at a known cost per finished 15-second clip. The pitch for AI video was obvious: no shoot, no talent, no editing bay, dramatically lower marginal cost. We tested it against five real briefs the agency had already produced, so we had an apples-to-apples quality and cost comparison instead of a hypothetical.
What the numbers actually said
Raw generation cost per usable clip was indeed far lower than the agency rate — on the order of a tenth of the cost, which is the number that gets quoted in every AI video pitch deck. What that number left out was iteration cost. Getting a genuinely usable clip, free of the uncanny motion artifacts and inconsistent product rendering that still plague most generation tools, took an average of 14 generation attempts per final clip, plus real human time reviewing and selecting between attempts.
The generation cost per clip was a tenth of the agency rate. The actual cost per usable clip, iteration included, was about half the agency rate. Still a win, just not the one the pitch deck promised.
Factoring in the reviewer time, the real savings landed around 50%, not 90%. Still a meaningful win worth pursuing, but a fundamentally different business case than the one that gets pitched, and one that required budgeting for a human review step the raw generation cost number made invisible.
- Measure cost per usable output, not cost per generation attempt — the gap between the two is the whole story.
- Product-accurate rendering is still the weakest point for most AI video tools; anything requiring precise brand product representation needs extra scrutiny.
- Budget human review time into any AI-generation cost comparison from the start, not as an afterthought.
- The actual savings were real and worth taking, just roughly half of what the vendor-quoted numbers implied.
We recommended a hybrid pipeline: AI generation for early concept testing and lower-stakes placements, traditional production retained for hero assets where brand fidelity mattered most. The honest 50% savings on the right subset of work beat chasing a 90% number that only existed in a pitch deck.
